A commercial team can identify attractive revenue upside without establishing that the enterprise should invest to pursue it. For executive decision-making, the path from hypothesis to capital allocation requires a stronger standard.
Build a value bridge
The analysis begins with baseline performance, an explicit driver of incremental revenue, an achievable timing profile, and the additional cost required to deliver it. It then considers discounting, product mix, customer overlap, execution probability, and potential cannibalization.
Make assumptions reviewable
Finance should be able to challenge each driver. Which assumptions are facts? Which are management estimates? Which require customer validation? A sound methodology makes uncertainty visible rather than burying it in a headline opportunity number.
Track only what can be supported
Identified upside, Finance-reviewed value, approved initiatives, and realized financial results are different stages. Treating them separately supports better decisions and more credible executive reporting.
